Actors who were replaced in a role at the last minute

Yeah they had already started filming and Peter Jackson decided Townsend was too young to play Aragorn.  That had to be a tough conversation.  You fly halfway around the world to be a central character in a huge blockbuster franchise, just to get told to buzz off.
