Let's say Disney never bought Fox, but made a Sony type deal with them instead where they share the Fantastic Four, X Men, etc. How different would things be for the MCU?

It would depend largely on when the deal was made. If it were circa 2015 or 2016, Marvel Studios would have to reboot the cast again because you can't incorporate the pre-existing X-Men series continuity into the MCU's. Depending on Marvel Studios' priorities, they could fast-track a reboot film in a few years like they did with Spider-Man: Homecoming so they could work in the X-Men into Avengers: Infinity War and Endgame. A second alternative is that Marvel would make a X-Men television series the first among their numerous projects for Disney+.
